The intent data hype cycle, where we are now

Intent data has had a fast and complicated ride through the B2B marketing hype cycle. Three years ago it was a premium capability available only to enterprise budgets. Today it's a standard line item in mid-market marketing plans, and the vendor landscape has exploded to match.

That commoditisation has been good for price. It has been bad for quality standards. As intent data has become easier to buy, the quality variance between providers has increased. Marketing teams are paying for data signals that range from genuinely predictive to effectively random noise, and most of them don't have a framework for telling the difference.

This matters because intent data is an investment with a specific job to do: improve the conversion rate of your outbound sales and marketing activities by targeting accounts showing buying signals before they enter a formal evaluation process. When it works, it's extremely powerful. When the signal is poor, you're enriching your CRM with expensive noise that erodes trust between marketing and sales.

How intent data actually works (and where it breaks)

The basic mechanism: intent data providers monitor content consumption across their publisher networks. When an account's employees consume significant volumes of content related to topics relevant to your category, that's interpreted as a buying signal.

The places this breaks down:

The topic-to-intent gap. Someone reading content about "marketing attribution" could be a VP of Marketing actively evaluating attribution tools. They could also be a marketing analyst writing a research paper, a journalist writing a review, or someone building a product pitch. The content signal doesn't differentiate.

The account-level aggregation problem. Most intent data is aggregated to the account level. A company "showing intent" might mean five employees each read one article. That's very different from one senior director consuming five pieces of content in a single week. The signal strength is the same; the actual buying intent is not.

Publisher network quality. Your intent data is only as good as the publisher network generating it. Providers with narrow, niche publisher networks produce signals that don't capture buying behaviour from buyers who research outside those networks. Providers with broad networks introduce noise from irrelevant research activity.

Signal decay. Intent data has a short shelf life. A company showing intent signals this week may have been researching your category in response to a specific trigger event that resolves itself in two weeks. Stale intent data drives outreach to accounts that have already made a decision.

The CFO-safe framework

A CFO-safe intent data strategy is one where you can demonstrate a causal relationship between intent signals and pipeline outcomes. That requires four elements:

1. Signal qualification. Not all intent signals are equal. Build a qualification threshold: how much content consumption, over what time period, on what topics, constitutes a signal worth acting on? Most vendors offer scoring — but their default scoring thresholds are set to maximise apparent signal volume, not actual pipeline conversion.

2. Signal-to-pipeline tracking. Every account that receives outreach based on an intent signal should be tagged in your CRM with the signal date and score. This lets you measure, over time, whether your intent-triggered accounts convert to pipeline at a higher rate than non-intent-triggered accounts. Without this, you're operating on faith rather than data.

3. Closed-loop feedback. Share conversion data with your sales team. When intent-triggered accounts convert at a high rate, your sales team develops trust in the signal and engages earlier. When they convert at the same rate as cold outreach, you have a signal quality problem that needs diagnosing.

4. Regular vendor benchmarking. Intent data quality degrades as publisher networks change. Build a quarterly review process that compares your intent-to-pipeline conversion rate against your baseline conversion rate for non-intent-triggered accounts. If the gap is narrowing, your intent data quality may be declining.

What good intent data ROI looks like

The businesses that have built the most successful intent data programmes share a common characteristic: they treat intent as a prioritisation tool, not a targeting tool.

The distinction matters. Treating intent as a targeting tool — "show ads to anyone showing intent" — produces mediocre results because you're still reaching a large universe of accounts with low signal quality. Treating intent as a prioritisation tool — "focus our outbound sales effort on the 50 accounts with the strongest signals this month" — produces much stronger results because you're concentrating high-cost human attention on the accounts most likely to be receptive.

The CFO conversation becomes straightforward when you can show: "Our sales team's time is finite. These 50 intent-qualified accounts convert to pipeline at 2.4x the rate of non-intent accounts. Every hour our team spends on intent-triggered outreach is worth 2.4x the same hour spent on cold outreach. That's the ROI of this data investment."
